How we kept an FMCG brand stable during a team transition
Closed an operational risk for the FMCG brand Dansonia during a team transition: preserved social presence, brand consistency and key metrics without a drop.
When the goal is not growth, but “not breaking”

This was not a case about growth. It was a case about risk.
Dansonia is an FMCG brand of breakfast cereals and snacks. In this category, marketing is based on constant touches: the user regularly sees the product and at some point selects it from the shelf.
At one point there was a break within the team:
- SMM specialist left
- a new one has not yet been found
- processes are not recorded
- content was at risk of stopping
👉 for FMCG, even a short pause = loss of audience attention and a setback in recognition
What was really at stake
On the surface the task sounded like"support social networks".
But in fact, the risk was deeper - the manageability of the brand was at risk:
- loss of regularity → drop in coverage by 30–50%
- tone of voice gap → distortion of brand perception
- visual inconsistency → decreased recognition
- lack of a system → difficulty of transfer to a new employee

Task: so that the user does not notice anything
The key goal of the project was simple:
To do this it was necessary simultaneously:
- maintain regularity of publications
- maintain visual style
- continue tone of voice
- prevent metrics from slipping
- prepare the system for transfer to a new specialist
Approach: restore controllability
In this project we did not “run social networks”.
I had to work under restrictions:
- no time for a new strategy
- with the need for quick immersion
- without complete process documentation

What has been done
The work began with a quick audit and restoration of the content logic.
Next, the basic operating system was built:
- content plan rebuilt for platforms (Instagram / VK)
- the structure of publications and headings has been restored
- content production has been established (design, texts, adaptation)
- synchronized formats for sites
Content included:
- food publications
- lifestyle communication
- adaptation of short-form formats
Key Focus:
- saving tone of voice
- compliance with the brand book
- visual consistency
- publishing discipline (3 posts per week without failures)
👉 the task was not to change communication, but to continue it without interruptions
The result: stability you can't see
From the outside it looked like an ordinary stable job.

But this was exactly the result:
- coverage was maintained at ~90–95% from the period before the team change
- The regularity of publications is maintained at 100% (no omissions)
- involvement is within normal limits (−5–10% during the transition period)
- visual and communication consistency maintained
- the brand has not dropped out of the information field

👉 the business did not suffer losses due to the stoppage of marketing
What would happen without intervention?
- drop in coverage by 30–50%
- loss of algorithmic weight of accounts
- decrease in brand awareness
- increase in the cost of returning the audience

Additional Result: Ready to Transfer
In addition to stabilization, the system was prepared for a new specialist.
Recorded:
- rubric structure
- approach to content
- principles of visual and communication
- basic production processes
👉 the new employee received not chaos, but a ready-made working system
Why is this critical for FMCG
In FMCG, marketing is not only about growth, but also about maintaining a position:
- the brand lives on regular touches
- even a short pause reduces recognition
- returning it to the information field is more expensive than retaining it
👉 therefore, the task is often not to “grow”, but not to lose an already occupied place in the user’s head
My role
In this project I acted as an external marketer for the agency.
I didn’t just “run social networks.”
My area of responsibility:
- quick immersion into the brand
- communication quality control
- restoration of process control
- coordination of production under conditions of uncertainty
👉 in fact, I was responsible for the stability of the brand on social networks during the transition period
Main conclusion
Not all marketing tasks are about growth.
Sometimes the key value is:
- stability
- predictability
- controllability
